Three Engagements in Detail

CASE STUDY 01 — WALKTHROUGH

Assembly Line, Small Electronics Manufacturer — Samut Prakan

CHALLENGE

The plant manager noticed that output on one assembly line dropped noticeably after lunch. The team assumed it was a motivation issue. Nobody had sat down to observe whether the layout itself was contributing to the slowdown.

APPROACH

Maruwa conducted a full-day walkthrough, observing the line during both the morning and afternoon shifts. The line map revealed that the most time-consuming material-retrieval step happened to fall on a single operator who was also responsible for a quality check. The post-lunch delay was a workload concentration issue, not a motivation issue.

OUTCOME

The observations document led to a task redistribution that the line team agreed to and implemented within two weeks. The afternoon output gap narrowed substantially without any capital expenditure. The plant manager described the ฿4,400 walkthrough as the most useful single day of external support the facility had received.

CASE STUDY 02 — IMPROVEMENT PROJECT

Packaging Line, Food Manufacturer — Pathum Thani

CHALLENGE

A growing food manufacturer had added a second packaging line to meet volume demand. The two lines were running at different speeds and the handoff to cold storage was creating a backlog at end of shift. The operations director wanted a standard approach that both lines could follow.

APPROACH

Over six weeks, Maruwa worked with both line teams separately, observing their current patterns, then jointly to identify where the differences were creating coordination problems. Small sequencing adjustments were tested on one line first before being applied to both. A standard closing routine was developed collaboratively and written up in plain Thai and English.

OUTCOME

End-of-shift handoff time to cold storage dropped from approximately 35 minutes to around 18 minutes over the course of the project. The standard closing routine document was laminated and posted at both line stations. The operations director said the process documentation was the most useful output because it survived staff changes over the following year.

CASE STUDY 03 — ADVISORY ENGAGEMENT

Fabrication Workshop, Industrial Components — Chonburi

CHALLENGE

A family-owned fabrication workshop had grown from 12 to 31 workers over three years. The plant leader was managing everything directly and needed a regular external sounding board to help organise maintenance planning, prioritise workflow changes, and think through capacity decisions without committing to a large project each time.

APPROACH

Monthly site visits and one remote session per month gave the plant leader a consistent advisory rhythm. Topics varied: one month focused on preventive maintenance scheduling, another on how to handle a new order type without disrupting current throughput. The quarterly review became a planning session for the following three months.

OUTCOME

After twelve months the workshop had a documented maintenance calendar, a simple capacity review process the plant leader runs independently, and a clearer picture of which order types could be taken on without disrupting the main throughput. The owner continued the advisory engagement into a second period.
